Broadcom's acquisition of VMware in November 2023 changed the economics of enterprise virtualization overnight. Subscription-only licensing, elimination of perpetual licenses, and price increases of 300-500% for many customers have forced a real conversation about whether VMware is still the right platform. Whether you need help managing your existing VMware environment, negotiating new licensing, or migrating to an alternative, the vendor landscape has shifted enough that specialized expertise is not optional.

VMware Consulting Market - By the Numbers

  • VMware is deployed in 70%+ of enterprise data centers worldwide
  • Broadcom's acquisition of VMware closed in November 2023 for $61 billion
  • Price increases following the acquisition range from 300-500% for many enterprise customers on new licensing models
  • 90% of VMware customers are actively evaluating alternatives according to multiple 2024 industry surveys
  • Competing platforms seeing increased interest: Nutanix AHV, Microsoft Hyper-V, Proxmox, OpenStack
  • VMware specialist hourly rates: $100-$250/hour in North America
  • VMware's VCP (VMware Certified Professional) certification requires annual recertification on current versions

What VMware Consulting Companies Do

vSphere and vCenter Design and Management

vSphere is VMware's core virtualization platform. vCenter is the management server that controls hosts, VMs, clustering (vMotion, HA, DRS), and resource pools. Consultants handle initial design (cluster sizing, storage configuration, networking), upgrades to current versions, and ongoing management. This is the baseline of VMware consulting work.

NSX-T Software-Defined Networking

NSX-T provides software-defined networking and micro-segmentation. It replaces traditional VLAN-based network isolation with policy-driven security that follows workloads as they move between hosts. This is specialized work - NSX-T is complex to design correctly and mistakes in network policy create security gaps or outages.

vSAN Hyperconverged Storage

vSAN turns the local disks on ESXi hosts into a shared storage pool, eliminating the need for external SAN or NAS hardware. It requires careful disk sizing and fault domain planning. Poorly designed vSAN clusters fail ungracefully - getting the initial design right is critical.

Horizon VDI (Virtual Desktop Infrastructure)

Horizon delivers Windows desktops and applications as virtual machines or RDSH sessions to end users. Healthcare, finance, and call centers use VDI for security control and simplified endpoint management. Sizing Horizon correctly is complex - under-provisioning destroys user experience immediately.

Migration from VMware to Alternative Platforms

This is the fastest-growing category in 2024-2025. Companies are migrating VMware workloads to Nutanix AHV, Microsoft Hyper-V, Proxmox, or cloud-native platforms (AWS, Azure, GCP). Each migration involves VM export/import, network reconfiguration, storage migration, and application testing on the new platform. Rushing this work creates downtime.

Disaster Recovery with Site Recovery Manager

VMware Site Recovery Manager automates failover between primary and secondary sites. Consultants design replication topology, configure RPO/RTO settings, and run DR tests. This is often the least-tested part of a VMware environment - until a real failure makes it matter.

Tanzu Kubernetes

VMware Tanzu brings Kubernetes management into the vSphere layer. Organizations running both VMware and Kubernetes can manage both through vCenter. This is relatively niche but important for enterprises that want Kubernetes without managing separate infrastructure.

VMware Consulting Costs

  • Hourly rate (North America): $100-$250/hour depending on certification level and specialization
  • Environment assessment and licensing review: $5,000-$20,000
  • vSphere/vCenter deployment or major upgrade: $15,000-$80,000
  • VMware to alternative platform migration (per project): $30,000-$300,000 depending on VM count and complexity
  • NSX-T design and implementation: $20,000-$100,000
  • Ongoing managed services: $3,000-$15,000/month depending on environment size
  • Horizon VDI implementation: $20,000-$150,000

Broadcom licensing costs are now a significant separate budget item from consulting fees. A VMware environment that cost $100,000/year in software licenses before the acquisition may now cost $300,000-$500,000/year under Broadcom's VMware Cloud Foundation subscription model.

How to Choose a VMware Consulting Company

  1. Check certifications - VCP-DCV minimum, VCIX or VCDX for complex projects. VCP-DCV (VMware Certified Professional - Data Center Virtualization) is the entry-level requirement. VCIX-DCV and VCDX are advanced certifications for architects. Broadcom has rebranded certification tracks post-acquisition; confirm the team's credentials are current.
  2. Ask about Broadcom licensing transition experience specifically. Post-acquisition licensing is different enough from pre-acquisition licensing that consultants who have not worked with customers through the transition may give you incorrect guidance on costs and entitlements.
  3. Require familiarity with migration alternatives. A VMware consultant who only sells VMware work has a conflict of interest given current pricing. The better consultants will honestly assess whether staying on VMware, renegotiating, or migrating to Nutanix/Hyper-V/Proxmox is the right answer for your situation.
  4. Ask about their DR testing practices. Any consultant who has not run an actual DR failover test on a client environment in the past year is not practicing what they preach. Verified DR capability is the whole point of the investment.
  5. Verify NSX-T and vSAN experience separately from vSphere. These are distinct skill sets. A team expert in vSphere might have only surface-level NSX-T experience. Ask for references for each component relevant to your project.
  6. Check cloud integration experience. VMware Cloud on AWS and Azure VMware Solution are options for companies moving workloads off on-premise hardware without a full refactor. Consultants should be able to model costs and performance for these options.

VMware Consulting Companies - FAQ

What should we do after Broadcom acquired VMware?

First, get a current licensing assessment. Many organizations found their renewal costs 3-5x higher than expected under Broadcom's new VMware Cloud Foundation subscription model, which bundles products you may not need. Second, do not renew multi-year contracts under pressure without independent cost modeling. Third, have a consultant run a workload inventory to determine which VMs are good migration candidates for cloud or alternative hypervisors, which are too complex to move quickly, and which have hard dependencies on VMware-specific features. Making decisions based on Broadcom's sales team projections alone is a mistake.

VMware vs Hyper-V vs Proxmox in 2025 - how do they compare?

VMware (now Broadcom) is the most feature-complete and most expensive option, with the largest ecosystem of third-party integrations. It is still the right choice for organizations that need vMotion, vSAN, NSX-T, Horizon, and Site Recovery Manager as an integrated stack - and can afford the new pricing. Hyper-V is included with Windows Server and integrates tightly with Active Directory and Azure. It is a lower-cost option for Windows-centric organizations with moderate virtualization needs. Proxmox is open-source (free, enterprise support available) and runs KVM with a capable web UI. It lacks the enterprise features of VMware (no equivalent to vMotion live migration without shared storage, limited automated HA) but is genuinely viable for mid-market workloads where cost is a priority.

How much does a VMware migration to an alternative platform cost?

Migration cost depends on VM count, storage footprint, and application complexity. A small environment of 20-50 VMs with standard Windows workloads can migrate to Proxmox or Hyper-V for $30,000-$80,000 in consulting labor. A large enterprise environment of 200-1,000 VMs with complex networking, shared storage, and VMware-specific features (vSAN, NSX-T) runs $150,000-$500,000+ and 6-18 months of effort. Factor in application testing and validation time - most migration surprises are not the hypervisor layer but applications that behave differently on the new platform. The hardware may also need to be replaced if it is not on the alternative hypervisor's compatibility list.

What is vSAN and do we need it?

vSAN creates a shared storage pool from the local NVMe or SSD drives in your ESXi hosts. The advantage over external SAN/NAS is simpler cabling and the ability to scale storage by adding hosts. The disadvantages are that vSAN requires minimum 3 hosts, the local drives in the hosts are entirely consumed by vSAN (no mixed use), and vSAN licensing adds meaningful cost. vSAN makes sense when you are already buying new servers and want to avoid purchasing a separate storage array. It does not make sense if you have existing SAN/NAS that still has capacity and useful life remaining. Many organizations use vSAN because VMware sales teams push it, not because it is the right architecture for their workload mix.

VMware on-premise vs cloud (VMware Cloud on AWS / Azure VMware Solution) - which is right for us?

VMware Cloud on AWS and Azure VMware Solution let you run VMware workloads in the cloud without re-architecting your applications - they present the same vSphere interface you use on-premise. This is useful for data center exit scenarios, hardware refresh avoidance, and disaster recovery. The cost is significantly higher than running VMware on your own hardware - cloud VMware is priced per host per hour and adds up to $150,000-$400,000/year for meaningful deployments. It is not a cost-saving move; it is a capital expenditure elimination move. For organizations that own their hardware and are not under data center pressure, on-premise VMware (or a migration to a cheaper hypervisor) is nearly always the lower-cost option.
